Industry autopsy: where the money actually goes in food delivery

The app takes your order in seconds. The economics take years to understand. Let's follow the ₹100 you just spent.

Industry autopsy: where the money actually goes in food delivery

You order a ₹100 meal. It feels simple. Behind that tap, four parties are quietly fighting over the same hundred rupees.

Follow the rupee

  • The restaurant wants margin after food cost and rent.
  • The platform wants commission, ad revenue, and your data.
  • The delivery partner wants a fair payout per trip.
  • You want it cheap, hot, and fast.

Those four wants do not fit inside ₹100. Something has to give - and understanding what gives, and when, is the whole game.

Where the power sits

Whoever owns the demand owns the table. For years, platforms subsidised your order to own that demand. The restaurant got volume but surrendered the customer relationship. That trade looks great until the discounts stop.

The signal I look for

When a category leader quietly raises take rates and trims discounts at the same time, it's telling you something: the land-grab is over, and the harvest has begun. That single move reshapes who survives downstream.

None of this is in the app. All of it decides who's still standing in three years.
